B2B SaaS, financial services - realignment of a 52-person technology organization.

Redesigned the organizational and operational model across 7 departments and 2 staff functions, introduced agile team structures, standardized release management, and initiated a quality program as well as DORA-related measures. Ensured a structured handover to a dedicated technology leader.

SaaS Carve-out & Modernization · 34 months

B2B SaaS, pricing solutions - carve-out, product strategy, and platform modernization.

Coordinated the carve-out of a business unit with 55+ existing customers, sharpened product vision, roadmap, pricing model, and market positioning. In parallel, led the migration to Microsoft Azure, modernized the SaaS tech stack from Java to React/Node.js on Kubernetes, and rebuilt data management and data engineering capabilities.

Interim CTO & Scaling · 10 months

E-commerce platform — scaled IT, engineering, BI & analytics, and tech product management.

Assumed leadership responsibility for 29 employees and 16 external specialists, temporarily led and built up IT operations, and established nearshore and offshore engineering capabilities. Initiated organization-wide RACI and process analysis to identify optimization and automation potential, while supporting product and tech due diligence in financing rounds.
